Well, I definitely got the queen. She is now laying like crazy. I still have not seen her, but she has eggs and young larvae spread over the brood nest.

Sounds like swarming to me. If there is larvae in the cups, you have very little time to split. Usually when they are capped the queen and around half the bees take off.
